Diagnose

Send a short non-confidential description of one workflow. You receive a brief fit decision: proceed, narrow, insufficient access, or not a fit. Optional ~45 minute walkthrough.

Scope boundary

Freeze

Define the one named workflow, accountable owner, participating systems, review cadence, and evidence cut-off date before substantive analysis begins.

Reconstruction

Apply the Door

Map intended vs actual execution, authoritative vs working records, judgment points, and the control boundary:

  • Automation readiness: Define what may be automated vs stays human before code is written.
  • Change readiness: Expose unofficial workarounds before an eQMS/LIMS freeze.
  • Bottleneck: Map friction and coupled control failures.
  • Procedure check: Compare written SOP against live floor practice.

Stress-test

Challenge

Test the proposed controls against failure modes: missing inputs, conflicting sources, tool downtime, and reviewer override. A demo is not production readiness.

Delivery

Release & Decision

Deliver a versioned decision package: workflow map, gap register, control specifications, prioritized roadmap, and an explicit decision on next steps.
